A popular fintech leader — a brand you’d recognize in two seconds — appears in roughly 28% of ChatGPT answers about online payment processors. A smaller competitor most CMOs haven’t heard of appears 53% of the time. The household name is being out-cited 2 to 1 by the upstart.

Frameworks for measuring AI visibility are emerging. Foundation Inc’s 3-pillar model — Visibility, Citation, Sentiment — is excellent for measurement: it tells you whether you exist in AI answers, whether you are trusted, and whether you are spoken about positively. What has been missing is an execution framework. A way to look at where your team should invest to actually move the measurement.
The 3-legged stool is that execution framework.
A stool with three legs has a specific property: removing any one leg causes the entire structure to fall over. There is no leg you can de-prioritize. There is no leg you can substitute with double investment in another. The geometry does not allow it.
This is the right metaphor for AI search. We have analyzed dozens of brands across fintech, SaaS, infrastructure, healthcare, and commerce. Consider the data. We pulled Brand Radar share-of-voice on CRM and marketing-category prompts in ChatGPT in late April 2026. HubSpot held 94% of citation share. The four closest CRM and marketing competitors — including a $300B+ market cap leader and platforms backed by Intuit and Adobe — held 0% combined.
Some of these incumbents are five times the size of HubSpot by revenue. By any traditional definition of brand power, they should be at least visible in AI answers. They are not. They built brand as a vibe — logo design, advertising, sponsored content. HubSpot built brand as a citation moat — fifteen years of consistent positioning, third-party corroboration, structured content that systems can isolate and reuse.
This is not a one-off. The pattern repeats:
- In CDN and infrastructure prompts, Cloudflare holds approximately 70% of ChatGPT citation share. Three legacy infrastructure incumbents you’d recognize — including the original CDN with billions in market cap, a public-company peer, and a modern frontend platform — each hold 0%. The only competitor capturing share against Cloudflare is Bunny.net, a smaller European CDN at approximately 30%.
- In voice AI, OpenAI’s Whisper holds approximately 94%. ElevenLabs holds approximately 6%. Three other Series C voice-AI competitors with multiple funding rounds and best-in-class technology each hold 0%.
Brand recognition does not equal AI citation share. The Brand leg is not built by buying logos. It is built by accumulating citations, corroboration, and consistent disambiguation — the technical work of being recognizable to retrieval systems.
This is the leg most CMOs are underweighting in 2026. Most marketing budgets still treat brand as a top-of-funnel awareness lever. In AI search, brand is the bottom-of-funnel citation lever — the one that determines whether your brand even enters the consideration set. If it does not enter the answer, no amount of mid-funnel content or technical optimization will recover the lost ground.

The Category-Anchored Stool: A Plot Twist
Notion is one of the strongest brands of the past decade. In note-taking and lightweight document collaboration, Notion’s ChatGPT share-of-voice runs roughly 75% — clear category dominance. Coda, the closest direct competitor, holds the rest.
Now expand the prompt set to “best project management tools” or “team collaboration software.” Notion’s share-of-voice drops to 0.18%. Monday.com captures 99.7%.
This is the same brand. Same domain. Same content. Same technical SEO setup. The only thing that changed is the category prompt.
The teaching: brand strength in AI search is category-anchored, not universal. Notion’s positioning over the past decade emphasized note-taking, knowledge management, and lightweight docs. AI agents have indexed that positioning. When prompts ask about adjacent categories — project management, team workflows — Notion is not in the consideration set. The brand-as-citation-moat does not transfer across category boundaries automatically.
This is the most important nuance for CMOs to internalize. Many B2B brands assume that strong category leadership in their core gives them adjacent leverage. In AI search, it does not. Each category prompt is a separate retrieval space, and your stool needs to stand in each category you want to win.
